Why is your company burning through AI tokens, and how do you fix it?
If your AI bill keeps climbing, the cause is usually how the AI is set up, not how much you use it. Here is why it happens and how to fix it.

Most companies burn through AI tokens because their AI is set up in a general-purpose way: it reads far more text than it needs, uses expensive models for simple jobs, and repeats the same work again and again. The fix is not to use AI less, but to build a system around your actual processes so each task uses only what it needs. When that is done properly, costs become predictable and the work still gets done.
What is an AI token, in plain English?
AI providers charge by the amount of text their models read and write. That text is counted in tokens, which are small pieces of words. A short word might be one token, a longer word two or three.
Every question you ask, every document you paste in and every answer the AI writes uses tokens. Many business plans include a set allowance each month, and once it is used up you either wait or buy more.
Why do token costs get out of hand?
In our experience, it comes down to a handful of habits that are easy to fall into:
- Sending whole documents when only a section is needed. If staff paste a fifty-page contract to ask about one clause, the AI reads all fifty pages, every time.
- Long conversations that never end. Many AI tools reread the whole conversation with each new message. A chat that has run all day becomes expensive with every reply.
- The most powerful model for every task. Sorting an email or pulling a date from a form does not need the most capable, and most costly, model.
- Repeating the same work. If ten people ask the same question about the same document, the AI may process it ten times.
- No one watching the meter. Without monitoring, nobody notices the cost until the allowance runs out.
None of this is anyone’s fault. General AI tools are designed to be flexible, not economical, and staff are rightly focused on getting their work done.
What happened at the real estate company we worked with?
A real estate company in Europe came to us with exactly this problem. The company was using its whole month of AI tokens in two days, and it kept buying more. The team was using AI for tenant billing and the work around it, but the spending was not bringing the control or results they wanted.
We built a custom system to manage tenant billing and the related tasks. Instead of staff working through a general AI tool by hand, the system handles the routine steps in a structured way, using the AI only where it is genuinely needed.
The result: two hires the company had planned were no longer needed, and its AI spend came back under control. You can read the full real estate case study.
How do you fix runaway token costs?
The approach is similar in most businesses:
- Find out where the tokens go. Look at which tasks and which people use the most. Usually a few processes account for most of the bill.
- Turn those processes into a defined system. When a task follows the same steps every time, build it as a system rather than leaving it to free-form chat.
- Give the AI only what it needs. Pull out the relevant part of a document instead of sending the whole thing.
- Match the model to the job. Use smaller, cheaper models for simple tasks and keep the powerful ones for work that needs them.
- Store results that are reused. If an answer will be needed again, keep it rather than paying for it twice.
- Monitor monthly. Make usage visible so a change in cost is spotted early.
Should you just switch to a cheaper AI provider?
Sometimes that helps a little, but it rarely fixes the problem. If the AI is reading ten times more text than it needs, a cheaper price per token still leaves you paying for waste. The bigger savings usually come from design, not from changing supplier.
Does this mean AI is too expensive for most businesses?
No. A well-built system is usually far cheaper to run than people expect, because each task is small and focused. The expensive part is the unmanaged use. If you are weighing up the cost of building something properly, our article on what drives the cost of a custom AI system explains the factors involved.
Quick answers
Why are we running out of AI tokens so quickly? Usually because the AI is reading more text than it needs, using expensive models for simple jobs, or repeating the same work.
What is a token? A small piece of text that AI providers use to measure and charge for usage. Both what the AI reads and what it writes are counted.
Will a custom system really cost less to run? A system designed around your processes uses tokens only where needed, which usually makes costs lower and far more predictable.
Do we have to stop staff using AI tools? No. The aim is to move the heavy, repetitive work into a proper system, so everyday use stays affordable.
